It's the most common question our sales team gets asked, and the honest answer is: it depends on your site. Here's the framework we use when helping customers decide between diesel and electric counterbalance forklifts.
Start with where the machine works
Indoors, or mixed indoor/outdoor? Electric wins almost by default. Zero exhaust emissions means no ventilation headaches, no fumes near staff or stock, and far lower noise. Food, pharmaceutical and retail distribution sites are overwhelmingly electric for this reason.
Outdoors on sealed hardstand? Both work. The decision shifts to running costs, duty cycle and refuelling logistics.
Outdoors on rough or unsealed ground? Traditionally diesel territory — although rough-terrain electric machines like the Hammer All-Terrain Lithium range are closing that gap fast.
Duty cycle: the honest test
Electric forklifts suit operations where the machine can charge between shifts or opportunity-charge during breaks. Modern lithium machines charge quickly and don't need battery swaps, but if your forklift genuinely runs 20+ hours a day with no downtime window, diesel's five-minute refuel is hard to beat.
Diesel also holds an edge on sustained heavy work — long ramp climbs, continuous full-capacity lifting, and towing duties where peak torque matters all day.
Running costs over the machine's life
As a rule of thumb, electric forklifts cost more up front and less every hour after that:
- Energy — electricity per lift is significantly cheaper than diesel per lift, and the gap widens as fuel prices rise
- Servicing — electric drivelines have far fewer moving parts: no engine oil, filters, coolant, belts or exhaust systems to maintain
- Tyres and brakes — regenerative braking on electric machines noticeably extends brake life
Diesel machines counter with lower purchase prices and simpler high-hour rebuilds. Over a five-year fleet term the totals are often closer than people expect — which is why we always quote whole-of-life, not just the sticker.
Compliance and workplace factors
Emissions standards, noise limits and OHS expectations keep tightening. Electric machines eliminate diesel particulate exposure entirely — a growing consideration for enclosed loading docks and cold stores. If your customers or head office have Scope 1 emissions targets, an electric fleet is a measurable win.
Quick decision checklist
- Mostly indoors? → Electric
- Rough ground, remote sites, no power access? → Diesel (or rough-terrain lithium if emissions matter)
- Multi-shift with no charging window? → Diesel
- Chasing lowest lifetime cost with a normal duty cycle? → Electric usually wins
- Still unsure? → Hire one of each for a month and let the machines settle the argument
